There is a long list of things we as leaders can't control, but may have a major impact on our organizations. These include economic and political trends, technological changes, shifts in consumer preferences and market trends, as well as catastrophes wrought by human beings (war,[link widoczny dla zalogowanych], terrorism) and so-called "Acts of God,[link widoczny dla zalogowanych]," such as hurricanes or tornadoes. The poet Longfellow offers great leadership counsel about how to handle these non-controllables when he says, "The best thing one can do when it is raining is to let it rain." Pretty solid advice!
God,[link widoczny dla zalogowanych], grant me the serenity to accept the things I cannot change,
The courage to change the things I can,
And the wisdom to know the difference.
The fact is that stuff happens. Life isn't fair. Whatever hits the fan certainly won't be evenly distributed. The best approach to dealing with things that cannot be changed is to accept them. The worst thing we can do is to succumb to the Victimitis Virus and "awfulize" the situation by throwing pity parties in Pity City. When the doo-doo starts to pile deep, a leader doesn't just sit there and complain (usually about "them"); he or she grabs a shovel. We may not choose what happens to us,[link widoczny dla zalogowanych], but we do choose how to respond – or not.
It takes real courage to accept full responsibility for our choices – especially for our attitude and outlook. This is the beginning and ultimately most difficult act of leadership,[link widoczny dla zalogowanych].

The second line of the Serenity Prayer asks for "the courage to change the things I can." This is the gulp-and-swallow part. Choosing to make changes is hard. It's so much easier to blame everyone else for my problems and to use this as an excuse for doing nothing. But leaders don't give away their power to choose. In his bestseller, The Road Less Traveled,[link widoczny dla zalogowanych], Scott Peck writes,[link widoczny dla zalogowanych], "Whenever we seek to avoid the responsibility for our own behavior, we do so by attempting to give that responsibility to some other individual or organization or entity. But this means we then give away our power to that entity,[link widoczny dla zalogowanych], be it 'fate' or 'society' or the government or the corporation or our boss. It is for this reason that Erich Fromm so aptly titled his study of Nazism and authoritarianism, Escape from Freedom. In attempting to avoid the pain of responsibility, millions and even billions daily attempt to escape from freedom."
The concluding line of the Serenity Prayer – "and the wisdom to know the difference" – is perhaps the toughest part of all. In our workshops with management teams we often get into lively debates about those things over which the group has the power to act. We attempt to classify them as belonging to three categories: No Control; Direct Control; and Influence. It's rarely black and white. For example, we often underestimate the influence we might have in our organizations – or in the world at large. But as Robert Kennedy once put it, "Each time a man stands up for an idea, or acts to improve the lot of others, or strikes out against injustice, he sends forth a tiny ripple of hope, and crossing each other from a million different centers of energy and daring,[link widoczny dla zalogowanych], those ripples build a current that can sweep down the mightiest walls of oppression and resistance."
We're either part of the problem or part of the solution. There is no neutral ground. Strong leaders make the choice to be part of the solution and get on with it – no matter how small their ripples of change may be.

It is much easier to do things before you go to bed than it is to try and fit it in during the morning. The foundation of Emotional Intelligence is self-awareness. During the training program, Jane came to realize that the reason she wasn’t holding people accountable (a behavior she knew she was supposed to do), was because she was afraid that the people on her team would get upset, and that they wouldn’t like her. Avoiding conflict and needing acceptance from others are fundamental emotional needs we all have.
If you can figure out what emotions are driving your behaviors – as Jane did - you have made a big first step in getting to a higher level of performance.

If you want to gain self-awareness of what emotions are driving your behaviors, you can start by asking yourself some of these questions:
But Jane was still struggling with it. She was fortunate enough to have attended an Emotional Intelligence program that included a 360 degree assessment, training and follow up coaching. During the training, Jane learned that we all have certain triggers – things that cause us to have an emotional reaction and trigger our innate “fight of flight” response. This limits our capacity to think clearly and causes us to move to default behaviors that may no be skillful or effective. Here are some default behaviors you might see (and experience yourself!)
• Someone get defensive when they feel criticized
• Avoiding difficult conversations (as Jane did)
&#8226,[link widoczny dla zalogowanych]; A person gives in to a strongly worded demand when they really don’t want to
&#8226,[link widoczny dla zalogowanych]; Someone becomes controlling and directive when they are feeling overwhelmed
• A person &#8220,[link widoczny dla zalogowanych];shuts down&#8221,[link widoczny dla zalogowanych]; and becomes quiet when there is conflict in a meeting
Gaining this awareness made a huge difference for Jane as it explained to her why she had not been able to hold her people accountable effectively. Jane learned techniques she could use to soothe her emotions and stop herself from moving toward her default behavior of avoiding these discussions.

- When you are feeling emotionally triggered, what specifically was the trigger (a person, a situation,[link widoczny dla zalogowanych], etc)
- In the moment when you felt triggered, what were you thinking to yourself
- What emotions may be affecting you? e.g. not feeling valued or respected, being disappointed, feeling criticized, needing to be right, etc.
It’s interesting that no matter what kind of program we design, and no matter the methods we use (training,[link widoczny dla zalogowanych], assessment, coaching, e-learning,[link widoczny dla zalogowanych], etc), the answer almost always goes like this: “We want people to better understand and manage the emotions that drive their own behavior and the behavior of others.”
Are you managing yourself, your team and the people around you for behavior without looking for the underlying emotions? I know I was only managing behaviors ten years ago,[link widoczny dla zalogowanych], and by doing so, I was missing the biggest piece of the people-puzzle!
These are examples of emotional reactions that can force us into unskillful default behaviors. For Jane, her default behavior was to avoid discussions about deadlines, because they trigger her emotionally. Jane’s 360 assessment actually reinforced this as she got feedback from others that they were noticing this behavior (of course nobody had the courage to give her that feedback directly, but that’s a whole other conversation!).
This really is the basic foundation of Emotional Intelligence - the notion of emotions driving behavior. Most leaders and individuals that we work with don’t understand this (I used to be one of them) and they focus on observing and managing behaviors. For example, we worked with a leader - lets call her Jane - who was not doing well at holding her people accountable to deadlines. Her boss had spent considerable time explaining to her why it’s important to do this (which it is) and how to do it (i.e. the behavior).
Recently, we were designing a training program at the Institute for Health and Human Potential, and we began our meeting as we always do - by asking ourselves the question:

She was eventually able to learn to manage her emotions (her fear of conflict and wanting to be liked) so that she could step in and have those really tough conversations with people who were not meeting deadlines.

We don’t yet truly understand the underlying processes occurring in the mind with addiction,[link widoczny dla zalogowanych], and although we are getting closer to an understanding, things remain murky. One thing we do know with certainty however is that things are not always what they seem, and what seems logical and intuitive is not necessarily what's true or what works.
No More Rock Bottom!
So What Does this Mean,[link widoczny dla zalogowanych]?
Much of public perceptions about addiction were formed in decades past, when we truly had little understanding over the processes of chemical dependency, and although we now know these perceptions to be false, they endure in the public consciousness, and do great and unintended harms to those who might otherwise recover from their addictions.
Two of the most problematic and enduring myths are that an alcoholic or addict needs to hit rock bottom before getting better,[link widoczny dla zalogowanych], and that only the addict or alcoholic can decide to get help.
Run a family intervention, they work very well and can convince even the most reluctant of alcoholics or addicts of a need for help. At the end of the intervention, have treatment pre arranged and ready,[link widoczny dla zalogowanych], and don’t allow for any time for an addict to change their mind. Get them in the car,[link widoczny dla zalogowanych], bags already packed, and send them off for the help they so desperately need.
The desire and commitment to sobriety doesn’t need to come before the beginnings of therapy, and it's often only after sobriety, clarity and therapy do addicts or alcoholics realize what they've become, and realize that they can and will get better.

The other enduring and very harmful myth is closely related to the misperception on rock bottom, and that is that unless an addict or alcoholic expresses a personal and committed desire to change,[link widoczny dla zalogowanych], there is nothing that anyone can do.
Families can make a difference. It starts with getting educated about the truth,[link widoczny dla zalogowanych], having the commitment to make a difference and the strength to make things happen.
A lot of addicts do get help after hitting rock bottom, but that doesn’t mean that we have to wait until someone loses everything before intervening. Addictions entrench with time, and the longer we wait, the tougher the treatment, and the lower the probability of success. You do not have to wait for rock bottom,[link widoczny dla zalogowanych], and if you do you are actually making things worse!
It's not true! Clinical studies have shown that people who are forced into treatment do just about as well as people who enter into treatment out of a sincere desire to get better. In fact,[link widoczny dla zalogowanych], since a lot of people mandated to get help are forced to finish started rehab or drug treatment,[link widoczny dla zalogowanych], they actually do better!
People Don't Need to Want it, for it to Work!
It means that if you're watching a loved one self destruct with alcohol or drugs,[link widoczny dla zalogowanych], you need not remain an idle spectator. You can get involved,[link widoczny dla zalogowanych], you can convince of a need for treatment, and if you can ever get someone who needs help to go…they have an excellent chance of getting better.

It will also keep you feeling stronger and help you stay more independent – especially as you get older. Here are some things I recommend to my frail patients:
Frailty Poses Special Health Concerns
I have a few over-age-50 patients who are on the “frail” side. Though frailty is typically thought of as a condition that affects much older (over-age 70) adults, usually women,[link widoczny dla zalogowanych], it isn’t always strictly associated with someone’s age. If you, or someone you know, are frail, let me tell you about the unique health concerns that this condition can pose.

Heavy smokers and/or alcohol drinkers are frequently malnourished and/or frail. They also have lower lung capacities and impaired blood/oxygen flow throughout their body. Ask your doctor about the many programs available to help you quit smoking and/or drinking.
You don’t have to go to a gym to do resistance exercise. Fill a few plastic milk jugs halfway with water at first. Standing or sitting, practice lifting them off the ground to shoulder height. Then extend them slowly over your head. As you get stronger, fill the jugs a little fuller. Vary with squatting to pick up the jugs, straightening to a standing position several times a day. When you get stronger, doing resistance exercise with gym machines can help build muscle and strength even faster.
Infections – the immune system of frail adults is much weaker than healthy adults. Simple infections can become very serious in frail people,[link widoczny dla zalogowanych].
Malnutrition – from not eating enough, and/or becoming deficient in crucial vitamins,[link widoczny dla zalogowanych], minerals, and protein. Low vitamin D levels have recently been found in research out of Oregon State University to be associated with an increased risk of death in frail persons. Many frail people do not get enough sun exposure and are deficient in vitamin D.
Low blood pressure – lack of food and fluids intake can result in low blood pressure, which puts frail people at much higher risk of death. Recent studies out of the University of Oregon show higher than normal blood pressures in frail people may actually be more protective to their overall health and survival.
